Four dimensions. Five levels. Leadership drives the rest.
An organization doesn’t need to be at the same level across all four dimensions. The right level for each depends on what the organization is and what it’s trying to achieve. But the dimensions aren’t independent: leadership behaviour is often the strongest predictor of where the others end up.
Leadership
Sets direction and creates the clarity others need to act with confidence: how leaders communicate vision, turn strategy into priorities, build capability and let people decide without fear.
People
The culture, capability and collaborative strength of the organization: skills, psychological safety, trust and the daily behaviours that make continuous improvement possible.
Systems
The structures, processes, governance, metrics and risk controls that make work predictable and scalable, so clarity is built into the work instead of depending on individuals.
Technology & Insight
The ability to turn information into clarity, clarity into insight, and insight into action: data quality, reporting, automation, analytics and working alongside AI.
Structured Beginnings
The organization runs on a few key people.
Structured Growth
Clarity, standards and reliable data take hold.
Springboard
Decisions move closer to the work; complexity becomes manageable.
Strategic Agility
Insight drives action before problems arrive.
Sustained Evolution
Improvement is self-initiated and built into how the place works.
The useful finding isn’t an overall score. It’s the gap between where each dimension stands today and the level your goals actually require, and the shortest path to close it.
Read across a row to see how one dimension matures. The columns describe each level, not a target: the level each dimension needs to reach is set by the organization’s nature and goals.
| Dimension | 1 Structured Beginnings | 2 Structured Growth | 3 Springboard | 4 Strategic Agility | 5 Sustained Evolution |
|---|---|---|---|---|---|
| Leadership | Direction without alignment | From control to clarity | Empowerment through guardrails | Future-focused, insight-driven | Vision distributed |
| People | Good intentions, uneven capability | Collaboration and cross-training | Safe to speak, confident to act | Experimentation and peer coaching | Mastery and self-organization |
| Systems | Fragility that looks like structure | Stability, standards, ownership | Integrated and customer-aware | Predictive and resilient | Self-optimizing by design |
| Technology & Insight | Tools without insight | Reliable data, basic automation | AI-assisted decisions | Real-time and predictive | Organizational intelligence |
What is the Adaptive Maturity Model?
A practical lens on how operations mature, developed by Paul E. Kohn of Adaptive Edge Partners from 25+ years leading manufacturing operations. It looks at four dimensions (Leadership, People, Systems, and Technology & Insight) across five levels, from Structured Beginnings to Sustained Evolution.
Does every dimension need to reach Level 5?
No. The right level for each dimension depends on what the organization is and what it is trying to achieve. In some, people capability at Level 4 matters far more than process maturity; in others, systems at Level 4 carry the operation. The useful finding is the gap between where each dimension stands and the level your goals actually require.
Why does leadership matter so much?
The dimensions are not independent. Leadership behaviour is often the strongest predictor of where the others end up: people rarely operate above the level their leaders enable.
Can an organization skip a level?
You can accelerate, but you can’t skip. Advanced tools and practices placed on immature foundations tend to become expensive tools nobody uses. Each level builds the capabilities the next one depends on.
How do I find out where my organization stands?
Start with the free online maturity assessment, a quick self-check across the four dimensions. For a fuller picture, an Operations Diagnostic is done on your floor, with your people and your data, and ends in a specific plan.
